The problem
BetterSpeak had a product people paid for and a content operation that could not move the needle.
- Why now
- Vocab lists, app demos and “best language apps” videos went out every day. They teach something, but give nobody a reason to come back, so almost every video stalled at a few hundred views. Organic revenue sat at ~$31K a day and organic installs at ~4,900 a day. Nothing the team posted changed either line.
- What success meant
- Could organic content become a growth channel that shows up in the revenue graph, rather than a checkbox next to the paid engine doing the real work?
Objective
Primary objective
Organic revenue. Move the daily revenue line, not just the view count.
Supporting metrics
- Organic installs per day
- Weekly views, as the leading indicator that the engine is working
What Plutus did
Creator system
Market first, then creators. Before making a video, we scored the candidate markets on demand, competition, content fit and creator supply, and picked the one with the most room to grow. Then we recruited Spanish-speaking creators who could carry an English-learning story natively.
Testing system
Volume testing across four platforms: 1,402 posts and 425 unique videos on TikTok, Instagram, YouTube Shorts and Snapchat over 12 weeks, at 120 to 160 posts a week. Formats tested: vocab, demos, parenting-style skits, get-ready-with-me, and a character format, “Beak”, a parrot tutor who corrects the creator’s English mid-conversation.
Optimization system
Double down on what moved revenue. When Beak broke out in the week of 7 September, we stopped spreading bets and made more versions: new hooks, new creators, new mistakes for the parrot to correct. Weekly views went from 696K to 9.3M to 16.5M in two weeks. BetterSpeak built Beak into the app, and by 18 September creators could tell viewers the parrot tutor was live in the product.
The learning
The biggest lesson was that a character format, where the app has a real job inside a story people already enjoy watching, beats explaining the product. Beak the parrot correcting a creator’s English mid-sentence taught the lesson inside the joke, and that single format took weekly views from under 700K to 16.5M and doubled daily revenue. This gave the client two decisions: build the parrot tutor into the product so the content and the app tell the same story, and expand the campaign rather than keep testing at the same scale.
What happened next
BetterSpeak built the parrot tutor into the app itself, and the client expanded the campaign after the breakout.
